POD Design Cost Calculator
A design fee is paid once but earned back over many sales. This calculator shows what it really adds to each item.
Formula
Design cost per item = total design cost ÷ expected sales of that design. Total cost per item = base cost + fulfillment shipping + design cost per item. Profit per item = retail price − total cost per item.
How it works
Enter what the design cost in total, however many sales you realistically expect that design to make, and the usual per-item costs and retail price. The design cost is spread evenly over those sales. If the design sells fewer copies than expected, the per-item design cost rises, so re-run the calculation with a lower sales figure to see the downside.
Worked example
A $150.00 design expected to sell 100 times costs $150.00 ÷ 100 = $1.50 per item. With a $9.25 base cost and $4.75 fulfillment shipping, total cost is $9.25 + $4.75 + $1.50 = $15.50. At a $28.00 retail price, profit is $28.00 − $15.50 = $12.50 per item, a margin of 44.6%. If the design sold only 50 times, the design cost per item would double to $3.00 and profit would fall to $11.00. The $9.25 base cost and $4.75 shipping figures are Printful's published 2026 figures for a Gildan 5000 tee and starting US shirt shipping.
FAQs
What counts as a design cost?
Any one-off cost for that design: paying a designer, buying artwork or a font license for that design, or the value of your own time if you price it in. Costs that repeat per item, such as extra print placements, belong in the base cost instead.
How do I estimate expected sales?
Use past sales of similar designs, not hopes. If a design is untested, run the calculation at a low figure first — a design that needs 500 sales to pay for itself is a riskier bet than one that breaks even at 30.
Does the design cost change if sales beat the estimate?
No extra design cost appears, so every sale beyond the estimate carries $0 design cost and earns the full profit before design cost. That is why a hit design gets more profitable over time.
Should I include my own time?
If you made the design yourself and want the numbers to reflect real effort, yes — put a fair value on the hours. If you only want cash costs, leave your own time out and the profit shown will be cash profit.
What if one design is used on several products?
Spread the design cost across the total expected sales of all products using it, or split it between products. Do not charge the full design cost to every product, or each product will look less profitable than it is.
